The Four-Inbox Problem
Here is what "omnichannel" looks like in a great many Australian businesses. The phone rings to the front desk. The general email goes to an inbox that two people watch, sometimes. Web chat sits in a separate tool that whoever remembers to open it answers. The Facebook and Instagram messages are checked by whoever does the marketing, when they get around to it. Somebody set up a WhatsApp number in 2024 and nobody is entirely sure who reads it.
Four or five channels, and none of them can see each other. That is not omnichannel. It is a staffing arrangement that happens to have several front doors.
The cost lands on the customer, and it is worth naming precisely: the re-explaining tax. Somebody sends a chat message on Tuesday about a delivery. Nobody replies by Wednesday, so they ring. The person who answers has no idea the chat exists, so the customer tells the story again β slightly more shortly this time. If it still isn't resolved they email, and tell it a third time. From your side that is three interactions and possibly three "resolutions". From theirs it is one problem and three demonstrations that your business doesn't remember them.
The thing that makes this worse than doing nothing
A business with one phone number sets a clear expectation and meets it. A business with five channels sets an expectation of joined-up, modern, responsive service β and then fails it visibly, five different ways. Offering a channel is a promise. The customer hears the promise whether or not you meant to make it.
The One-Queue Test
Forget definitions. There is a single question that settles whether a business is genuinely omnichannel, and it takes ten seconds to ask.
A customer sends an SMS at nine in the morning and rings at three in the afternoon. Does the person who answers the phone already know about the SMS?
If yes β same queue, same history, same record β you are omnichannel, however many channels you happen to run. If the answer is "they could go and look it up if they thought to", you are not; you have adjacency, not integration. And if the answer is "no", you are multichannel, and every additional channel is increasing your surface area for disappointment rather than your quality of service.
Everything else in this article is downstream of that test. Two channels in one queue beats six in six inboxes, every single time.
Every Channel, Honestly Assessed
Vendor material tends to present all channels as equally important. They are not. Here is the assessment we would give a business owner across a table.

For the overwhelming majority of Australian businesses, voice and SMS carry the real intent and email carries the paperwork. That is not a conservative view, it is what the traffic actually shows. Why Adding Channels Can Make Things Worse
This is the section most omnichannel material leaves out, so we will be blunt about it. An unattended channel is worse than an absent one.
Consider two businesses. The first offers a phone number and an email address, answers both, and nothing else. The second offers phone, email, chat, WhatsApp and Instagram β and staffs the first two. A customer who tries chat at 4pm and gets nothing has learned something specific and damaging: that this business advertises responsiveness it does not have. They did not learn that from the business with two channels.
The published gains attributed to omnichannel β figures around a third off first-resolution times and wait times appear repeatedly in industry reporting β come from integration and adequate staffing. They are not a reward for the number of contact icons in your footer. A poorly staffed sixth channel does not deliver a sixth of the benefit; it delivers negative benefit while consuming licence cost and management attention.
The honest question before you switch on any channel
Not "would customers like this?" β they would like everything. Ask: "who specifically is answering this within the expected response time, including on Thursday afternoon when we're short?" If you cannot name the person and the cover arrangement, you are not ready for the channel, and no amount of platform capability changes that.
The Order to Add Them In
There is a sequence that works, and it is deliberately slow.
Voice, properly. Including after hours.
Before any new channel, fix the one carrying your highest-value intent. Queues, routing, and an AI phone agent covering after-hours and overflow so calls stop ringing out. Adding a chat widget while calls go unanswered is decorating a house with no roof.
SMS on the same numbers, in the same queue.
Two-way business SMS from the numbers customers already have. Missed-call auto-text alone frequently pays for the entire project. Critically: it must land in the same queue as calls, not in someone's personal phone.
Email into the shared queue.
You already have email. What you probably do not have is email sharing history with calls and texts. Bringing an existing channel into one queue is usually the cheapest real improvement available, because there is no new staffing to fund.
Web chat β only with real-time cover.
High converting when answered inside a minute, actively harmful when it isn't. Consider AI answering first contact with clean human escalation, which is how smaller teams run chat honestly.
Rich messaging for transactional volume.
If you send lots of confirmations and reminders, verified branded messaging is worth the work β it is a trust signal as much as a channel.
WhatsApp and social, last and only on evidence.
Add these when you can point to customers already trying to reach you there. Not because a competitor has the icon.
A fortnight between steps, minimum. A month is better. The businesses that regret their omnichannel project almost always did steps four to six in the same quarter.
AI Across Channels β Where It's Easiest
Something counterintuitive is worth knowing: text channels are the easiest place for AI to work well, not the hardest.
On a voice call, an AI agent has to handle speech recognition across accents and background noise, manage turn-taking and pauses, sound natural, and cope with people talking over it. In a chat or an SMS thread, all of that disappears. There is no accent, no transcription error, no awkward silence, and the customer expects a short factual reply rather than conversational warmth. The same underlying knowledge that lets an AI phone agent answer questions and make bookings performs better in text.
Which suggests a sequencing insight most businesses miss. If you are nervous about AI, start it on chat and SMS rather than voice. The stakes are lower, the failure modes are gentler, a customer can see and correct a misunderstanding immediately, and you build organisational confidence on easy ground. The Handover That Ruins Everything
If there is one implementation detail that determines whether your omnichannel project is loved or quietly abandoned, it is this one.
When an AI agent β or any first-line responder β hands a conversation to a human, that handover must happen inside the same thread, with the context carried across. The person picking it up should see what has already been said, who the customer is, and what they need. The customer should notice a change in tone, not a change in conversation.
What happens instead, in a poorly built system, is that the AI decides it cannot help and produces something like "I'll have someone contact you about this." A new ticket is created. Somebody rings back four hours later and opens with "Hi, I understand you had an enquiry?" The customer now explains it for the second time β which is exactly the re-explaining tax we started this article by trying to eliminate.
The three things to insist on in any demonstration
One: the human sees the full prior conversation without searching for it. Two: the thread continues rather than restarting, so the customer never gets a fresh "how can I help?". Three: a customer switching channels mid-issue keeps the same history β chat to phone, phone to SMS β with no loss. Ask to see all three live. A vendor who demonstrates channels separately but never demonstrates a switch between them is telling you something.
Staffing a Mixed Queue
Calls and messages consume attention in completely different ways, and capacity planning that ignores this will either overload your people or waste them.
A voice call is strictly one at a time and demands total focus. A chat or messaging conversation can run two or three concurrently for a capable agent. Email is genuinely asynchronous and can be batched.
The mechanism that makes this work is per-channel concurrency: an agent might be available for two chats or one call, never both simultaneously. Two failure modes to avoid. Giving somebody unlimited concurrent chats produces slow replies on all of them and a demoralised agent. And treating a chat as equivalent to a call in capacity planning β either direction β produces a roster that does not match reality.
Start conservative, watch response times per channel, and adjust from evidence rather than from opinion. The data will tell you within a fortnight.
The Metrics That Have to Change
Moving to one queue breaks two of your existing measurements and adds one new one worth having.

The channel-switching rate deserves particular attention because it is the number that tells you whether omnichannel is working as a system rather than channel by channel. If a fifth of your issues touch two or more channels, one of those channels is not resolving what it receives.
Messages Are Business Records Too
One area where businesses are casual and probably shouldn't be. If a commitment made on a phone call matters in a dispute, the same commitment made in a web chat matters identically β and arguably more, since it is already in writing.
Three practical points. Apply consistent retention across channels, rather than accidentally keeping chat transcripts indefinitely while calls expire at ninety days. Make conversations searchable together, because a record split across four systems is technically complete and practically useless when you need it.
